Custom lengths?

Is it possible to set the length of the excerpt by post? Like, post #1 will have 200, but then post #2 might have 350 chars, etc? A fixed length is making my blog strange, some posts are displayed nicely with text and picture, others only show the text… if i make the length big enough, the post shows the image without any problem (but them, shorter posts will appear in their whole in my home page… i want them to be excerpts too).
